For owners of $2–20M businesses
You started a business. Now it’s running you.
We help you set up the systems so your team handles the day-to-day without everything coming back to you. You stay in charge. You stop being the bottleneck.
01 Where you are
Sound familiar?
- 01 Every decision that matters still routes through you.
- 02 You’re the only one who really knows how a job gets quoted.
- 03 Your team is good, but nobody owns anything end to end.
- 04 You’ve read the business books. They’re on the shelf. Nothing got put in place.
- 05 You haven’t taken two consecutive weeks off in four years.
- 06 You finished a job and found out you made nothing on it.
It doesn’t have to run like this.
02 What’s actually wrong
It isn’t a discipline problem. Your business doesn’t run on a system. It runs on you.
Nobody ever built the setup that lets your people handle things without you. It’s the missing piece that can be built. You still set the direction.
03 The system
Six things we put in place, in this order.
Six parts, each one built on the one before it. None of it is theory you go away and apply. We build it with you during the twelve weeks, on your business, with your numbers.
-
01
Foundation
Tools and files. One place for files, one place for work, one place for what the company knows.
-
02
Direction
Where you’re headed. Why the business exists, where it’s going and who it serves, written down so the whole team can repeat it.
-
03
People
Who owns what. Clear owners, the right people in the right jobs, and nobody guessing who’s responsible.
-
04
Rhythm
Your meetings and numbers on a schedule. Weekly, monthly and quarterly: the priorities, the meeting and a scorecard the whole team reads.
-
05
Process
How the work gets done. The handful of processes the business actually runs on, written down and handed off.
-
06
Data
Your numbers. The ones that tell the truth, on a dashboard you trust, updated without a fire drill.
04 By week twelve
What’s different after 12 weeks
First group · 8 seats · starts January 2027
12 weeks to install the system. A lifetime free to build what matters.
05 Who runs it
Thomas Machura
Thomas ran a 100-person manufacturing company: twelve years as COO of a family manufacturing and distribution business, with B2B export across Europe, then the US and Canada. He now works as a fractional COO, setting up these systems inside businesses at exactly this stage, and he’s doing that work right now, not remembering it. Free to Build is that same work, run as a 12-week program.
05 The alternative
You already know what to do. Nobody builds it with you.
06 Fit
Who this is for, and who it isn’t
This is for you if
- You run a business doing $2–20M with a team of 10–50
- You want to lead your business, not be consumed by it
- You can give it about four hours a week — live sessions only every third week
- You’re ready to change how the business runs, not just talk about it
This isn’t for you if
- You’re just starting out
- You don’t want to invest about four hours a week
- You can’t commit the time between January and April
How do you measure against a proven standard?
The scorecard takes about six minutes and shows which of the six parts is holding your business back.
Take the free scorecard08 The guarantee
Our guarantee: it gets set up, or we keep working for free.
If by week twelve the core of it isn’t running (quarterly priorities set, your weekly leadership meeting happening, your weekly numbers live), Thomas keeps working with you, free, until it is. Up to four additional two-hour sessions.
We can’t honestly promise what your revenue will do. We can promise it gets set up, because we’re the ones setting it up with you.
09 Questions
Before you put your name down
Who is this actually for?
Established businesses doing $2–20M with 10–50 people — manufacturing, e-commerce, wholesale and distribution, trades, service firms. Not startups and not pre-revenue.
How much time will it take each week?
About four hours, 10% of a normal working week: videos and templates, plus a live session every three weeks. Deliberately spaced so it doesn’t compete with running the business.
Do I have to bring someone from my team?
No. It’s one seat, one person. Either you take it yourself, or you send your right hand or your best head of ops. Not both together.
What happens after the twelve weeks?
You keep everything we built with you. There’s an ongoing membership for alumni who want to keep the rhythm going.
The first program starts January 2027.
